At Longcon the duration of the game is down to each table and is decided by the group before attending. The nice thing about the format is that there is a lot less scheduling and flexible pace. My game there last year was 5 sessions of about 3.5 hours each, 3 on the Saturday and 2 on the Sunday.
Warms the cockles to see this. My favourite format. Our numbers are quite slight this time around, but I think we will be viable to run this time around.
We need to think about 2027 in the round and how to encourage a higher attendance.
I enjoyed running Nimble #ttrpg at Virtual Grogmeet this weekend. Rules 'tight' tactical high fantasy fun. It shares some core DNA with 5e, but diverges significantly in good ways.

For all the tightness of the rules, I'd say your instincts are probably right. Nimble is a tactical high fantasy game without the waffle. In fact I reckon the tone is the most 5e thing about it.
You are doing pretty well pre-retirement, I shall have to up my game! 😆
