I think major differences to IP canon should be part of your session zero, or maybe even before that, as part of your elevator pitch? As @trebormills.bsky.social said, that social contract between players and GMs is important. Break it at your own risk.

Absolutely agree. I have had GMs who sprung major unwelcome canon change on players. It always reminds me of movies that put a new twist on something beloved. An evil Sherlock who is obsessed with an innocent Moriarty. A Superman who drops villains from orbit. I'm sure people can think of others.
I cannot agree with that. People want to play favourite IPs because that is what inspires them. If you bin the canon, are you even playing the IP any longer, except in name?It's like playing superheroes who regularly kill. Fine if the IP is Image, crap if you told your players you're running Marvel.
I used a D% mechanic where you flip the order of reading the D10s. Easy, read the lowest first, hard is read the highest first, normal is read them in the normal way. So 29 is a 29 if the difficulty is easy and 92 if the difficult is hard. And 29 of course if it's just normal.

Teared up just watching the clip. Writers understood what makes a hero, & it isn't sitting in a captains chair firing a torpedo, or hunting down a bad guy for killing ur family. It's not revenge, or hate or bloodlust. It is doing the right thing for no other reason than it is the right thing to do.
I think every reply should be assumed to have a question at the end. Otherwise, we lose the to and fro of a conversation.
If a plot instigator is untrustworthy, there should be red flags in the story, not sudden twists that undo all the characters victories. If the captured goblin reveals that the goblins are trying to live peacefully, that's fine. If that is not revealed until the tribe is massacred, that is not fine.
