hmm interesting. I have a branch of ossc to do exactly that and would love a standalone solution. That said my idea was to make it using a fpga and a DAC->Ajudst->ADC with the board on top of the huc 6260.
How are you managing it in analog without a LUT? Did you find a mapping function?

I'd say gray. I like the blue but its harder to look at and for my brain doesn't look like a shadow but something else

I never got pot calibrations correctly by using the numbers from the internet, I did the sega cd and the pc engine ones using a cheap oscilloscope I got on ali express, also used an alternative grease (made for electronic plastic pieces or rails). Anyway good luck!
Where are you based? Some countries are really hard to find (like in Brazil) so you'll probably use some alternative. Also maybe you are using a factory configured laser and it needs to have its pot adjusted to make it a bit stronger. The media matters a lot too... are those original disks?
The gears/rails need proper greasing so the laser can be precise. Clean it up with some isopropyl and then apply white lithium grease. But maybe the laser is just dying :( did you check the pots with a scope? Specially voltage
